Sales Funnel

A quiet, human version of the funnel. Attention, interest, trust, decision.

This Knowledge exists for these problems

A sales funnel is the visual representation of the stages a customer goes through from first contact to closed deal. The funnel is most useful as a diagnostic tool - the conversion rate between stages tells you where the business is losing potential customers. The founders who measure funnel conversion rates monthly know exactly where to invest their effort. The founders who measure top-of-funnel volume only get confused about why revenue is not growing.

In short

  • • A sales funnel is useful when each stage represents a meaningful change in the buyer's decision.
  • • 1. **Target:** a potential fit. 2. **Qualified:** there is a plausible problem and fit. 3. **Opportunity:** there is a real buying process. 4. **Proposal:** an offer has been presented. 5. **Closed:** won or lost.
  • • Your stages may differ. What matters is that everyone understands what moves a record forward.

Define the stages

A sales funnel is useful when each stage represents a meaningful change in the buyer's decision.

A simple B2B funnel might be:

  1. Target: a potential fit.
  2. Qualified: there is a plausible problem and fit.
  3. Opportunity: there is a real buying process.
  4. Proposal: an offer has been presented.
  5. Closed: won or lost.

Your stages may differ. What matters is that everyone understands what moves a record forward.

Define entry and exit criteria

Do not let a deal advance because someone "feels good about it."

For each stage, define:

  • what must be true to enter
  • what evidence is required
  • what action happens next
  • what causes the deal to leave or return

For example, a proposal stage might require an identified problem, confirmed scope, decision process and agreed next step.

Diagnose the bottleneck

Track conversion between stages.

If many targets become qualified but few become opportunities, investigate qualification and discovery.

If many opportunities receive proposals but few close, investigate scope, value, price, trust or the decision process.

Do not automatically add more leads when the problem is later in the funnel.

Keep the data clean

A funnel becomes misleading when old or inactive deals remain open.

Set rules for:

  • stale opportunities
  • no-response contacts
  • lost deals
  • reactivation
  • duplicates
  • next-action dates

A clean funnel is easier to manage than a large funnel full of optimistic records.

Review the funnel as a system

Look at:

  • volume
  • stage conversion
  • time in stage
  • source
  • segment
  • reason lost
  • next action

Then ask where the constraint actually is.

The best improvement may be better targeting, better discovery, a clearer offer, stronger proof or a simpler buying process.

The practical rule

A sales funnel is not a dashboard decoration.

It is a model of how buying decisions move through your business.

Define the stages clearly, measure the transitions, find the bottleneck and fix the cause rather than simply adding more activity.

Editorial note

This article deliberately removes unsupported benchmark conversion percentages. Funnel performance varies by market, offer, customer, sales motion and stage definitions.

How to use this tool

  1. Fill it with one real situation rather than hypothetical inputs.
  2. Record the evidence behind each important field.
  3. Make the smallest decision the tool is designed to support.
  4. Set a review date and update the tool when the evidence changes.

Good output: another person should be able to understand what was decided, why, what remains uncertain, and what happens next without needing a separate founder explanation.

Takeaways

What to carry forward

  • → It is a model of how buying decisions move through your business.
  • → Define the stages clearly, measure the transitions, find the bottleneck and fix the cause rather than simply adding more activity.
  • → This article deliberately removes unsupported benchmark conversion percentages. Funnel performance varies by market, offer, customer, sales motion and stage definitions.

Visualise the funnel. Measure conversion rate at every stage. Diagnose the bottleneck stage. Match actions to stages. The founders who do this build predictable revenue instead of hoping each month will be good enough.
